The pattern repeats across the industry. Three failures explain nearly all of it. None of them are about the algorithms.

No defined outcome

The work starts as a technology experiment. Nothing is tied to a claim, a quote, or a cost. When budgets are reviewed, there is nothing to defend.

Real data breaks it

Models are built on clean extracts. Production data is fragmented, partially labeled, and moving. Accuracy that held in the notebook does not hold on the floor.

No path into the workflow

A working prototype still has to reach the system where the work happens. Integration, security, monitoring and approval gates get treated as afterwards. Afterwards rarely arrives.

Each of these is an engineering problem. That is the good news: engineering problems have known answers. What they need first is an honest reading of where you are starting from.

Insurance is not one of several industries we serve. It is the industry we have chosen, and everything we build is shaped by it.

Most engineering firms serve whoever arrives. It is a reasonable business and it produces teams who understand software deeply and industries shallowly.

We took the opposite decision, and it is genuinely expensive. It means declining work we could do well. It means a smaller market. What it buys is that we do not have to be taught what a bordereau is, why a referral trigger matters, or why a model that cannot be reconstructed six months later will never reach production in a regulated business.
